該礦依托“5F協同管(guan)(guan)理”,完(wan)善制(zhi)度(du)流程,創(chuang)新(xin)(xin)管(guan)(guan)理方式(shi),深(shen)化(hua)(hua)(hua)(hua)“預算管(guan)(guan)理”和“內(nei)部(bu)市場(chang)化(hua)(hua)(hua)(hua)”,緊緊圍繞(rao)節(jie)支的(de)(de)(de)所有環(huan)節(jie)進(jin)(jin)行查漏堵(du)塞,著力在(zai)節(jie)材(cai)、節(jie)費(fei)、節(jie)電(dian)等可控(kong)成本項目上(shang)重新(xin)(xin)制(zhi)定(ding)細化(hua)(hua)(hua)(hua)措施,對采(cai)(cai)煤、掘進(jin)(jin)、機(ji)電(dian)、通風等單位每月下達生產計(ji)劃書(shu)和預算任務(wu)指標,職能科室抓量化(hua)(hua)(hua)(hua)考核,基層區隊抓現(xian)場(chang)管(guan)(guan)控(kong),員工(gong)抓材(cai)料(liao)使用(yong)(yong)控(kong)制(zhi),切(qie)實做(zuo)好全(quan)員、全(quan)過程管(guan)(guan)理,全(quan)面提升成本管(guan)(guan)控(kong)水平。各部(bu)門對自身各項成本費(fei)用(yong)(yong)進(jin)(jin)行成本分析,對管(guan)(guan)理好的(de)(de)(de)部(bu)門進(jin)(jin)行表(biao)揚(yang),對工(gong)作(zuo)管(guan)(guan)理差、材(cai)料(liao)浪費(fei)嚴重、超支超耗的(de)(de)(de)處以(yi)通報批評,在(zai)全(quan)體員工(gong)中形(xing)(xing)成了濃厚的(de)(de)(de)勤儉(jian)節(jie)約氛圍。對綜采(cai)(cai)、普采(cai)(cai)機(ji)組、綜采(cai)(cai)支架、立柱、75千(qian)瓦以(yi)上(shang)電(dian)機(ji),長(chang)臂鏟車、推土機(ji)等維修(xiu)難度(du)大(da),技(ji)術要求高的(de)(de)(de)維修(xiu)設備,采(cai)(cai)取聘(pin)請專(zhuan)家(jia)指導(dao)、培養技(ji)術新(xin)(xin)人的(de)(de)(de)方式(shi),大(da)膽(dan)嘗試(shi),攻克技(ji)術難關,逐步由外委維修(xiu)推向自己維修(xiu)。固化(hua)(hua)(hua)(hua)本礦以(yi)前創(chuang)新(xin)(xin)成果與小改小革推行使用(yong)(yong),開展應用(yong)(yong)情況(kuang)“回頭看”,防止(zhi)出現(xian)創(chuang)新(xin)(xin)流于(yu)形(xing)(xing)式(shi)、只創(chuang)不用(yong)(yong)、隨(sui)(sui)創(chuang)隨(sui)(sui)丟現(xian)象,真正把創(chuang)新(xin)(xin)轉化(hua)(hua)(hua)(hua)為保證(zheng)礦井(jing)持久安全(quan)的(de)(de)(de)生產力。
該(gai)礦堅持花小錢(qian)辦(ban)大(da)事(shi),投(tou)入小型設備、改進提(ti)升修舊利廢、自制(zhi)加(jia)工(gong)(gong)(gong)的工(gong)(gong)(gong)藝和能力,利用(yong)現(xian)有技(ji)術和設施,用(yong)廢舊板材,鋼管經過烘爐錘煉(lian)和切割等(deng)工(gong)(gong)(gong)藝,加(jia)工(gong)(gong)(gong)錨桿盤,月度(du)內(nei)(nei)可創效5萬元;用(yong)數(shu)控車(che)床自制(zhi)加(jia)工(gong)(gong)(gong)注漿套管和接箍解決手(shou)工(gong)(gong)(gong)操作管、箍不(bu)配(pei)套的問題;引(yin)進電鋼爐,對廢舊鋼材回爐融化,加(jia)工(gong)(gong)(gong)鐵鞋、溜尾(wei)棍子等(deng)材料(liao),月度(du)可創效6萬元;投(tou)入氬(ya)弧焊機(ji)加(jia)工(gong)(gong)(gong)托輥,單位產(chan)(chan)品(pin)節支50%以(yi)上。與此同時,根據內(nei)(nei)部市場化,下達各類配(pei)件(jian)加(jia)工(gong)(gong)(gong)制(zhi)作計劃,明確生產(chan)(chan)數(shu)量,獎(jiang)懲標準,不(bu)僅滿足自用(yong),還將逐(zhu)步提(ti)高(gao)制(zhi)造量,形成(cheng)規(gui)模效益(yi),對外創收(shou)。
